About the client:

A leading construction company specializing in mass transportation solutions, including rail and metro services, needed a sophisticated system to manage complex requirements across multiple sub-contractors. With numerous stakeholders and interdependencies between project elements, the company required an advanced solution to maintain consistency and visibility across the entire project ecosystem.

Challenges:

The implementation presented several significant obstacles:

  • Complex project structure: Managing thousands of requirements across various contractors and subcontractors, each in charge of specific project components.

  • Information Silos: Each subcontractor uses a separate system for requirements, making it difficult to obtain an overall view.

  • Maintaining Synchronization: Changes made by one team must be promptly communicated to all other teams to avoid confusion.

  • Analyzing Ripple Effects: When a requirement changes, the client must know which other project parts are affected and the additional work needed.

Ycon's solution:

Ycon was assigned with the implement of IBM DNG (DOORS Next Generation), a system to which the client was contractually bound, while having little to none experience with it. Unlike other implementation partners who merely set up and handed off similar systems, Ycon transformed this mandatory requirement into a strategic advantage through our comprehensive service approach:

  • Clarify – We collaborated closely with the client to identify and document the specific needs of the project, establishing a comprehensive understanding of the multi-contractor workflow.

  • Simplify – After distilling the complex requirements, we developed a streamlined model that served as a proof of concept, demonstrating immediate value while building toward the full solution.

  • Implement – Working in an agile framework alongside the client's team leader, we established a shared terminology dictionary that enabled consistent implementation across all stakeholders.

Our approach featured:

  • Unified terminology framework – Creating a common language that bridged the gap between the main contractor and sub-contractors

  • Integration architecture – Designing systems that could seamlessly integrate changes from multiple DNG instances

  • Agile development model – Delivering value in incremental stages, allowing for adaptation and refinement

  • Comprehensive training and management – Not only implementing the system but also training the client's team and providing ongoing management support

What distinguished our implementation was our commitment to making the system a valuable asset rather than a burden. While similar implementations often become "unwanted projects everyone wants to get rid of," Ycon's approach established IBM’s Doors Next Generation as a company standard that delivers ongoing value.

Client's benefits:

  1. Comprehensive visibility into the entire requirements ecosystem, regardless of which sub-contractor owned individual elements

  2. Rapid dependency mapping between requirements, enabling faster decision-making based on a single source of truth

  3. Powerful impact analysis capabilities that allowed the client to assess whether a potential change would be simple or would require extensive rework

  4. Real-time integration of updates from sub-contractors, maintaining an up-to-date central repository of all requirements

As the client noted: "The system has advanced capabilities and we could implement our work model using Doors Next Generation."

To sum up:
Through the implementation of IBM Doors Next Generation, we provided the construction company with the tools needed to efficiently manage complex requirements across multiple stakeholders, dramatically improving project coordination and decision-making.

By implementing this sophisticated requirements management solution, Ycon transformed a potentially fragmented process into a cohesive system that significantly enhanced the client's ability to manage their complex mass transportation projects.
